"Does AI really cut costs?" I've been asked this more times than I can count. I usually answer with a question: "What are your costs right now?" Eight out of ten can't say. All they have is "we're swamped, revisions are brutal, customers are always rushing us."
Those are facts, but they're not numbers. No baseline, no savings. No savings, no ROI. What this article gives you is the worksheet that turns "feels" into dollars
The cost model has four bones: software subscriptions, labor hours saved, scrap reduction from quality gains, and revenue unlocked by faster turnaround. Don't go tool shopping yet. Lock down these four first. Skip one and the whole model tilts

How do you lay out your current costs?
Before you bring in AI, spend a week jotting down the four numbers below. This isn't for a report. It's so every "saving" later has a comparison
・Revision rounds: From the moment a file lands to the moment it's press-ready, how many back-and-forths on average? In the small and mid-sized print shops we at MINDS Print (MS) coach, the norm is 3 to 5 rounds
・Quoting turnaround: From when sales receives the request to when a formal quote goes out, how many hours on average?
・Missing-asset rate: Out of every hundred orders, how many get kicked back because of missing fonts, images, or specs?

Add these four up and you get your current "hidden cost." Most owners only see paper, ink, and payroll. They don't see the labor behind five revision rounds, the reprints from kicked-back files, or the overtime from rush jobs
Say a mid-sized design-output shop runs around 200 jobs a month, averages 4 revisions per job, each revision takes 25 minutes, and the designer's hourly rate is NT$600. Just on revisions: 200 × 4 × 25 / 60 × NT$600 = about NT$200,000 a month. That doesn't include the client-relationship cost of all the back-and-forth

Which costs does AI touch, and how do you estimate them?
Once you've mapped the baseline, the next step is defining AI's blast radius. AI isn't a cure-all. It only moves a handful of cost items. Go through them in order:
・Directly measurable labor hours: Revisions, quote calculations, file checks. These are the easiest entry points for AI
・Scrap reduction from quality gains: AI preflight catches overflow ink, low resolution, missing bleeds, that kind of basic stuff. Mistakes that used to surface on the press
・Revenue from faster turnaround: Quotes shrinking from half a day to five minutes, proofs from three days to one. That time delta lets sales take on more work
・Retention from better customer experience: The hardest to quantify, but you can use "repeat-order rate" as a proxy
The conservative way is simple: halve every line above. Why? Because ramp-up always has a learning curve, always has internal pushback, always has a few workflows that don't connect cleanly. If you can hold half the projected benefit, the project is worth doing
Hidden costs are what actually sink the payback period
A lot of owners only look at the subscription fee and miss three hidden invoices. Leave these out and a 6-month payback becomes 18
・Training cost: Not training the AI. Training your people to use it. Budget a 2 to 4 week intensive onboarding window
・Integration cost: The AI tool needs to read your quote sheets and sync with your production schedule. This piece is almost always underestimated
・Process re-engineering cost: AI forces you to redraw existing workflows. The throughput dip during that transition has to be priced in
Some real numbers: take an AI tool with a NT$300,000 annual subscription. Training + integration + process rework commonly adds another NT$400,000 to NT$600,000 in year one. That NT$700,000 to NT$900,000 is your total outlay

How do you calculate the payback period? A formula that works
Payback (months) = Total investment ÷ Monthly net benefit
Monthly net benefit = (Labor savings + Scrap reduction + New revenue contribution) − AI subscription
Building on the example above: monthly revision cost is NT$200,000; after AI, halve it to NT$100,000, so you save NT$100,000 a month. Scrap reduction, call it NT$30,000. New revenue contribution, conservative, NT$50,000. Monthly subscription:
・NT$25,000. Monthly net benefit = 10 + 3 + 5 -
・NT$25,000 =
・NT$155,000. Total investment NT$900,000
Payback = 900 ÷:
・NT$155,000 ≈
・5.8 months
That's a healthy number. If the calculation spits out something past 18 months, I'd tell you to shrink the scope. Start from a single pain point (quote calculations, for example) instead of rolling out wide

Which metrics do you keep tracking? Don't judge on a single month
The first month after rollout is the easiest time to misjudge, because the learning curve isn't done. I recommend running at least three full months before drawing conclusions, and watching four metrics in parallel:

・Quote response time: Versus baseline, target a 60%+ reduction
